Procurement teams make thousands of decisions a year, but a small share of them carry most of the financial weight. The challenge for AI is not automating procurement; it is finding the decisions where better analysis changes the outcome.
Three markers identify high-value candidates. Frequency: the decision recurs often enough that improving it compounds. Optionality: there is a real choice (buy, transfer, delay, negotiate), not a foregone conclusion. And measurability: the cost of a wrong decision can be quantified, so improvement shows up in numbers, not narratives.
Inventory transfers are a textbook example. Most organizations cannot see cross-site availability at the moment a buy decision is made, so they purchase stock they already own elsewhere. The decision is frequent, the options are real, and the savings are countable.
Start where all three markers overlap, and AI earns its place quickly. Start anywhere else, and you get another dashboard nobody checks.
